Geely New Energy at a historical turning point: changing engines while running at high speed

In the ruthless battlefield of China’s new energy vehicles, how can they find their place?

This is certainly a life-and-death dilemma that many new car-making forces must face from the day they were born, but it is also a heart-wrenching question that Chinese auto giants in the era of fuel vehicles have to face – in fact, in the past few years, Geely, an auto giant, has been looking for an answer to this question in the process of transitioning to new energy.

Nowadays, with Geely’s series of nodes in the field of new energy, the outline of this answer is beginning to emerge.

In early May, Geely Automobile Group announced that its new energy sales in April reached 51,428 units, an increase of more than 75% year-on-year, far outperforming the market. Then, as one of the key players in the new energy layout of the Geely system, JK, which carried the banner of impacting the high-end pure electricity market, successfully landed on the New York Stock Exchange in May, thus opening a new stage of development.

At the same time, as another key breakthrough point for the overall transformation of the entire Geely Automobile Group towards new energy, Geely Galaxy also announced in May that it had achieved 14,193 vehicles, growing for three consecutive months.

Not only that, as an important member of Geely Galaxy’s "hybrid + pure electric" product layout, the Geely Galaxy E5, which adopts GEA’s global intelligent new energy architecture, also officially ushered in its world debut in May.

It can be said that under the above-mentioned series of dynamics, Geely Automobile Group’s strategy and layout for new energy transformation has never been as clear as it is today.

In fact, for Geely, it is by no means easy to come to this point – after all, about three years ago, when Geely was determined to start a comprehensive transformation towards electrification and intelligence, the entire Geely Automobile Group’s layout in the field of new energy vehicles was still in a state of confusion.

The starting point for Geely to break through this chaos is its personnel change in March 2021.

Facing new energy, start to seek change

On March 25, 2021, Geely Automobile Group ushered in a new round of personnel changes.

In this personnel change, An Conghui, who had been the CEO and president of Geely Automobile Group for a long time, became the chairperson of Geely Automobile Group and no longer served as the CEO. At the same time, Gan Jiayue, the former vice president of Geely Automobile Group and general manager of the purchasing company, officially became the CEO of Geely Automobile Group.

In fact, Gan Jiayue is actually an old employee of Geely’s system. He joined Geely after graduating from college in 2003 and has served as the company finance manager of Geely, the director of the financial management department of the automobile group, the senior director of operation and management, and the senior vice president and general manager of the purchasing company. It can be said that he is experienced.

At the same time, Gan Jiayue himself is a post-80s generation. When he was appointed CEO, he was just 40 years old, a typical young man.

Of course, the background of this personnel change is that in the context of the imminent outbreak of new energy, Geely had fallen behind in new energy at that time.

From the perspective of the entire industry, in 2020, China’s new energy vehicle sector ushered in a major turning point. Tesla Model 3, Wuling Hongguang MINI EV and other models were highly sought after by ordinary consumers, and the entire market shifted from the policy-driven stage to the market and product dual-drive stage. Private consumption accounted for a significant increase to about 70%, while overall sales also rose by 14.6%.

However, in this market context, Geely Automobile’s new energy performance in 2020 lacks bright spots. For example, in 2020, Geely Automobile’s total sales of up to 1.32 million vehicles, the sales of new energy vehicles were only 68,142, and the penetration rate of new energy vehicles was only 5.2%.

In this context, Geely Automobile began to actively seek change and launched "two blue Geely action plans" in 2021: one focused on intelligent high-end pure electric vehicles, and the other focused on intelligent energy-saving and new energy vehicles.

Based on this plan, Geely Automobile established a new high-end brand of new energy, JK, in March 2021, led by An Conghui personally, invested many resources in the system, and built products based on the SEA architecture that took several years to build in the Geely system.

At the same time, Gan Jiayue will lead the business development of the entire Geely Automobile Group as the CEO of Geely Automobile Group – the top priority is to lead the entire Geely Automobile Group to make an all-round transformation towards the general trend of electrification and intelligence in the industry.

An extremely difficult decision

After Geely Automobile completes the personnel change, the first key task it will face is how to conduct a comprehensive review of Geely Automobile’s new energy brand and product system while maintaining the basic foundation of fuel vehicles.

At that time, the JK brand had been established and was going to open up a new high-end battlefield for new energy. The Lynk & Co brand had its own system and had already launched new energy products based on plug-in hybrids. There were also some new energy products under the Geely brand, but relatively speaking, the product power was insufficient, and the corresponding market awareness was not high.

In this context, geometric brands that focus on pure electric models have become the object of intense scrutiny.

The Geometry brand was launched to a high profile in Singapore in April 2019, and the brand’s positioning is "high-end pure electric". However, from a market perspective, the Geometry brand’s sales have not been awesome since the launch of the first model in 2019; especially in 2020, with two products on sale, its annual sales have declined compared to 2019.

Therefore, Geely’s management team decided to adjust the Geometry brand.

At an internal meeting in mid-2021, everyone came to the conclusion that geometry cannot be called a brand, it is to be included in a series of Geely. If it is not done well, it must be a series because the resources are not focused and there are not so many resources matched. "You can’t waste too many resources on geometry anymore." Everyone also realized that at this time, you must do subtraction.

From the effect point of view, after the readjustment, the sales strategy of the geometric series in 2021 has also undergone a significant change. While continuing to expand the sales network and increase sales efforts for C-end consumers, it has also put down its body and entered the B-end market in a large area, and finally achieved a significant year-on-year growth of nearly 150% in annual sales.

However, with the above adjustment taking place, Geely’s management team has also had to face a crucial decision: how the Geely brand itself should face the transition to new energy.

After all, this decision will determine the fate of the entire Geely brand in the new energy era.

At that time, from the perspective of the entire Geely, the entire system did not lack a new energy brand, and it was completely unnecessary to launch another brand. At the same time, Geely as a brand had also been rejected, and the Geely brand itself had established enough popularity in the field of fuel vehicles, making it impossible to give up this basic model.

In this case, how to carve out a new energy transformation strategy for Geely brand in the existing system, while avoiding repeating the mistakes of geometric brand in branding and resource matching, has become the most troublesome point for Geely management.

Regarding this topic, the company’s management held repeated discussions, with various opinions constantly controversial, and some voices expressed clear opposition. To the opposition, the management team responded:

We need to understand that we are not branding for the sake of branding. Before, everyone knew that Geely fuel vehicles are doing well, and I need to let everyone know that Geely can also do a good job in new energy, so that it is easier for everyone to remember this. Our goal is to make everyone think of Geely New Energy when they think of Galaxy.

Ultimately, after listening to some internal opinions, the management team made a very difficult decision: to launch a new new energy series, which belongs to the Geely brand, but it is also a leading representative of the Geely brand’s transition to electrification and intelligence.

At that time, although there was no specific name at the time, the decision to launch this new energy series was internally recognized on the eve of the launch of the "Smart Geely 2025" strategy – and this Geely new energy series is the Geely Galaxy we see today.

"This money still needs to be spent."

For Geely, the launch of the "Smart Geely 2025" strategy is an important battle for the entire company in the intelligent transformation of the automotive industry.

In fact, at that time, the whole company had realized that in order for Geely Automobile to occupy a place in the new energy vehicle battlefield, in addition to its comprehensive layout and strength in electrification, it also needed to keep up with Tesla and "Wei Xiaoli" and other competitors in terms of intelligence – in comparison, in terms of electrification, Geely has already made a layout, including vast architecture, three electric, etc. These hardware-related aspects, Geely is not weak.

But the problem is that in the field of intelligence, Geely Automobile Group does have a lot of work to do.

On the one hand, from the perspective of the internal team, among the internal R & D personnel of Geely Automobile Group at that time, the proportion of talents related to intelligent cockpit, intelligent driving, and electronic and electrical architecture was very low; on the other hand, from the perspective of users and products, the models launched by Geely Automobile Group at that time, whether from Geely brand or Lynk & Co brand, had great room for improvement in intelligence.

It should be noted that the intelligence of the automotive industry is not only reflected in the specific product functions themselves, but also in various aspects such as intelligent energy, intelligent manufacturing, and intelligent services. Therefore, Geely also mentioned the "One Network Three Systems" overall strategy in the "Smart Geely 2025".

After the strategy was set, at the implementation level, Geely Automobile immediately established a software-defined car team, led by Gan Jiayue himself, and vice-led by Shen Ziyu, who has long been responsible for promoting intelligence under the Geely system.

After the establishment of this group, the first major decision was to establish Geely’s own intelligent infrastructure platform, which would later become the Star Smart Computing Center.

In fact, Geely Automobile has always objectively had data storage and data processing needs, as well as its own artificial intelligence and large-scale model forward-looking research team, but for a long time before 2021, Geely did not establish its own data center, but took a similar approach to renting a public cloud (similar to Alibaba Cloud, Huawei Cloud, such as Cloud as a Service) to maintain the operation of data and intelligent systems.

However, by the beginning of 2021, Geely’s internal artificial intelligence research team also saw the potential development space of a large model based on the Transformer technology route, and realized that if it was only based on the existing large models in the industry for product implementation, it was far from enough. Therefore, it was necessary to establish its own large-scale model research capabilities and increase professional depth capabilities.

After learning about this situation and considering the overall "Smart Geely 2025" strategy, the software-defined car group led by Gan Jiayue decided that Geely should establish its own smart computing center.

However, compared with the solution of renting the public cloud, building a data center itself is a more expensive asset-heavy project, especially its cost is relatively higher, the investment is as high as 1 billion yuan, and the risk is relatively high. Therefore, after this project was proposed, "the group was opposed", and this project was "rejected several times" in the company’s internal investment decision-making system.

But in the end, the management team felt that "this money still has to be spent, and it must be spent with courage."

Ultimately, with the insistence and strong push of the management team, the project was finally approved and quickly launched under the cooperation with Alibaba, which is what we see as the Star Smart Computing Center.

In addition to building its own data center, in order to promote intelligent landing on the product side, under the impetus of the software-defined car team, Geely internally re-established several related R & D centers such as intelligent cockpit and intelligent driving at the end of 2021, and began large-scale recruitment of related talents.

In addition to organizational adjustments, more importantly, there have been some positive changes in the business logic related to intelligent products.

For example, taking the smart cockpit as an example, before the establishment of the software-defined car group, Geely’s smart cockpit has always been based on the Yikatong led by Shen Ziyu. However, by 2021, Geely has realized that the vehicle team still needs to have the product capabilities of the smart cockpit, so that it can better grasp the actual needs of users from the perspective of the product of the whole vehicle.

Therefore, under the overall coordination of the software-defined car group, Geely Automobile’s newly established intelligent cockpit team, while maintaining the previous cooperation with Yikatong, began to lead the cockpit’s Product Research & Development work from the perspective of the whole vehicle, including closer product interaction with users, application landing, etc.; at the same time, Yikatong plays more the role of technology empowering, including in the underlying hardware, middleware, etc.

Of course, this adjustment is also in preparation for the new Geely Galaxy series that the company is promoting to some extent.

If you can’t do it to the extreme, don’t do it

For Gan Jiayue, the Geely Galaxy series is a key battle for him as CEO to lead the entire Geely Automobile Group towards new energy transformation – therefore, whether it is product planning, product definition, styling design, intelligent landing, etc., he personally grasps.

In terms of product definition, Gan Jiayue made it clear at an internal meeting on March 29, 2021 that this new energy series must adopt the strategy of pure electric + hybrid dual product lines. At that time, many people in the industry felt that plug-in was a transitional route, but Gan Jiayue insisted on doing dual lines.

The reason is that, in Gan Jiayue’s opinion, the ultimate goal of the development of new energy vehicles is undoubtedly electrification, so Geely New Energy wants to do pure electricity. However, for most Chinese families with only one parking space, when the charging facilities are not perfect, their first choice for new energy vehicles is still the model that can be refueled – and this stage will last for a long time, so hybrid is also necessary.

At that time, within Geely, there were already two plug-in hybrid models (namely the Galaxy L7 and Galaxy L6, which were later released) in development; therefore, considering the development rhythm, Gan Jiayu decided to build the first plug-in hybrid models in this series based on the existing products in development.

As for pure electric products, Gan Jiayue believes that this pure electric model must be developed from 0 to 1 based on the vast pure electric architecture under the Geely system – and, since it is the first pure electric product, this model should be the masterpiece of the entire Geely new energy series. It must reflect the technical strength of Geely new energy.

In this way, the Galaxy L7, L6, and E8 models we later saw in 2023 were actually planned by the end of 2021.

However, at the same time as the initial establishment of the product framework, Gan Jiayue also deeply realized that since it is a "comprehensive new" of Geely New Energy, all products of the Galaxy series should also adopt a new design language that is completely different from the era of fuel vehicles – this design language is not only to establish the new energy attributes of the Geely Galaxy series in appearance, but also to serve its performance and other indicators in function.

It just so happened that in early 2022, a friend found Gan Jiayue and recommended him a big name in the field of automotive design – Chen Zheng.

It turned out that after Chen Zheng left Changan Automobile, he had already negotiated an offer to go to a new power car company. At the suggestion of this friend, Gan Jiayue met with Chen Zheng, and the two talked for two hours. They also discussed each other’s views on building a discourse system that belongs to China’s local design on a blackboard.

After chatting, Chen Zheng decided on the spot to give up the high-paying offer he had already received and come to Geely to give full play to his design skills.

In mid-2022, after joining Geely, after a month of team running-in and unifying ideas and concepts, Chen Zheng began to create the "Ripples of Light" design language at the request of Gan Jiayu. At the same time, he soon received two specific tasks assigned by Gan Jiayu. The first is to help create a new logo for Geely’s new energy series.

Regarding this logo, Gan Jiayue put forward two requirements. First, it is required to inherit the overall design elements of the original Geely logo (for example, 6 color blocks), so that consumers can naturally associate with the original Geely; second, it must have light luxury attributes, and it must be simple, not too complicated, and have a design style similar to Apple. Based on this requirement, Chen Zheng and his team have given countless design plans and undergone repeated revisions.

Ultimately, Gan Jiayue finalized the existing Geely Galaxy series logo.

In addition to the brand logo, Gan Jiayue also made more specific requirements for Chen Zheng for the first pure electric car under construction. He told Chen Zheng that the car must be the ultimate in styling, and the core indicator is the drag coefficient. "If we can’t achieve the ultimate, we will both stop working."

At that time, the lowest drag coefficient on the market was a Mercedes-Benz car, with a drag coefficient of 0.203. To this end, Chen Zheng told Gan Jiayue that Geely’s pure electric car could also achieve this level; but Gan Jiayue emphasized that it must be lower than 0.2. To this end, Gan Jiayue even specially called up the relevant information of the vacuum pipeline flying train project cooperated by Geely Holdings and Aerospace Science and Industry, so that Chen Zheng could make reference and project optimization.

Ultimately, after countless design adjustments and simulation tests, a production car with a drag coefficient of 0.199 was finally created on the Galaxy E8 we see today.

Bring in a strong foreign aid

Entering the second half of 2022, the preliminary preparations for the Geely Galaxy series will begin to enter the final stage. For example, the name and new logo of the Geely Galaxy series have been finalized in October.

At the same time, in terms of development progress, whether it is the Raytheon 8848 power system for the first plug-in hybrid model, the Aegis battery for this system, or even the model itself, in fact, the development progress is still in line with expectations, and it can catch up with the original schedule. But the only problem is that the development of the intelligent cockpit software team cannot keep up with the established rhythm.

One of the most direct reasons for the emergence of this problem is that although Geely established a smart cockpit development center at the end of 2021, the team’s own construction itself also requires a certain amount of time, and the team also needs a certain amount of time to cultivate and learn, in order to be able to form a complete concept of the product definition, interactive interface and user experience of the smart cockpit from the perspective of the whole vehicle – ultimately reflected in the development progress, it seems slower.

However, from a technical perspective, it is because of the high importance attached to the Geely Galaxy series that the software-defined car group led by Gan Jiayue has put forward new and higher requirements for the software development of the smart cockpit.

In fact, Geely launched Xingyue L based on GEEA 2.0 electronic and electrical architecture as early as July 2021, which is equipped with a new Galaxy OS operating system. Although it has the ability to perform OTA in power chassis, entertainment system, intelligent driving and other modules, but from the actual user experience, the Galaxy OS at that time failed to meet user expectations at the interactive level.

It is in this context that Gan Jiayue led the entire Geely management to summarize and reflect on lessons, and finally put forward a request, asking the newly established smart cockpit team to create a new version of the operating system from the perspective of user experience – this new version of the operating system, which is later Galaxy N OS.

The core requirement of this operating system is that it needs to be closer to the experience and logic of people’s commonly used smartphones and tablets, and to achieve system updates and iteration capabilities at these mobile end points, so as to strive to reach the level of the first echelon. This places higher demands on the software capabilities of the cockpit team and slows down the progress.

Fortunately, in this situation, the Geely cockpit team welcomed an external helper, namely Meizu.

In July 2022, Xingji Times, chaired by Geely founder Li Shufu, officially announced that it held a 79.09% stake in Meizu Technology and gained control of Meizu Technology. This means that Meizu has officially become a member of the Geely system. It can not only get the support of the Geely system to continue the smartphone business, but also empower the cockpit business of the Geely system from the perspective of intelligence and software.

Therefore, under the leadership of Shen Ziyu, deputy leader of the software-defined car team, Meizu began to develop the Flyme Auto car system based on its previous experience in developing mobile operating systems, and decided to run Flyme Auto on the Antola 1000 Pro intelligent cockpit computing platform of Yikatong.

In the actual landing level, based on the consideration of brand tonality and product rhythm, the software-defined car team also decided after comprehensive consideration that Flyme Auto is carried on the Lynk & Co 08 model scheduled to be launched in 2023, including account system, application ecology, handcar interconnection, etc., and the ecosystem of the two sides is completely connected – for this decision, Lin Jie, who is responsible for the Lynk & Co brand, also gave recognition and full support.

At the same time, due to the need to catch up with the progress, the Meizu team’s empowerment of Geely has also extended to the Galaxy N OS project in charge of Geely’s internal intelligent cockpit development center. After several months of collaboration between the two parties, the Galaxy N OS based on the Qualcomm Snapdragon 8155 computing platform has not only been significantly improved in development efficiency, but also made visible progress in interaction logic, application experience, and boot speed.

It is worth mentioning that the empowerment from the Meizu team also extends to the LYNK OS N operating system released by Lynk & Co in March 2023; not only that, starting from Flyme Auto, the development team also launched a low-level software support plate Flyme Auto Core.

Advancing channel changes

On the evening of February 23, 2023, Gan Jiayue appeared on the stage of the main venue of the Hangzhou Asian Games and gave a lecture on the global launch of Geely Galaxy’s new energy strategy conference and Galaxy L7; in the audience, in addition to a group of Geely employees and media, there are also a group of distributor partners who have entered or are about to enter Geely Galaxy’s new channel. They are paying close attention to Geely Galaxy’s product strategy and the new Galaxy L7.

After this press conference, they increasingly understood why Geely launched a new channel model for the Galaxy series alone.

In fact, as early as the first half of 2022, there were many discussions within Geely on the channel issue of Geely Galaxy series, whether to continue to sell Geely Galaxy new energy series from the existing fuel vehicle dealer system, or to adopt a new sales model. At that time, Geely’s sales team visited offline stores and found that consumers were very supportive of Geely fuel vehicles, but when it came to Geely’s new energy, consumers had no awareness – which made the team come up with the idea of independent channels.

During the May Day 2022, at the company’s internal recap meeting, more than a dozen colleagues from Geely’s management sat together and talked about Geely Galaxy’s channels again. This recap was an open discussion, and everyone spoke freely.

The opinions of everyone are basically divided into two factions. One faction believes that the Geely Galaxy series should not adopt the previous 4S store model, but should learn from new forces and adopt a new channel model, so as to bring users a completely different, new energy-based car buying experience. The other faction believes that the interests of existing dealers should be considered, and everyone should share the risk, so that dealers can follow Geely’s transformation.

Interestingly, in the morning recap meeting, everyone had basically reached a consensus on the advancement of the new channel model; however, in the afternoon, this consensus was overturned by other colleagues with another set of logic – one of the objections was: the use of a new channel model means no dealers as a buffer zone, which also means huge business risks.

The two sides had their own reasons, and the dispute could not be settled.

By the end of 2022, with the upcoming launch of the Galaxy series, the management conducted a general review of the channel changes in the new energy automotive industry at that time, and finally concluded that in order to build awareness of new energy in the minds of users, the channel must be changed.

Therefore, the entire team quickly made up its mind to rebuild a dedicated new energy sales channel outside the existing dealer system. After the decision to change the channel was made, Geely quickly led the sales team to establish the specific operation strategy of the new channel.

From a basic perspective, the Geely Galaxy series still chooses to cooperate with dealers, but the way of cooperation is completely different from the past. The core is to "directly connect" rather than "directly sell", which means to use digital means to open up the full link of users’ car purchases. Users do not need to negotiate prices, but directly place orders through the online payment platform, and visually track the status of the vehicle.

At the same time, under the new channel standard, all storefronts are independent, and there are certain requirements for the business district. The logo is light and luxurious, very young, and the store image and personnel team are all new. At the same time, whether it is the joining dealer or the upgrade of the old dealer, the same standards must be implemented. In terms of assessment logic, it used to emphasize orders, but now it depends on the source of driving experience and clues, including the number of people who experience and experience feedback. In this way, the requirements with the dealer are carried out in full accordance with the model of new energy.

It is worth mentioning that in order to promote channel changes, Geely’s management also went to a lot of stores, looking at them one by one, asking questions one by one, and if the sales consultant does not meet the requirements, it is necessary to rectify – it is under such strong impetus that on June 5, 2023, a few days after the official listing of Galaxy L7, 225 exclusive stores of Geely Galaxy across the country were able to open simultaneously across the country.

A rare consensus

In August 2023, two months after the launch of the Geely Galaxy L7, its sales reached 11,117 units, setting a new high for monthly sales since its launch; at the same time, along with this achievement, Geely Automobile Group also successfully ranked third in the new energy sales list in August – obviously, this achievement is the result of Geely Galaxy’s comprehensive efforts in technology, products, sales, channels and other aspects.

However, in response to this apparent victory, the research and development team behind Geely Galaxy was too busy to celebrate.

For example, for the smart cockpit team, it not only needs to continue to promote the subsequent updates of the cockpit software of Galaxy L7, but also needs to undertake the debugging and verification of the smart cockpit software of Galaxy’s upcoming Galaxy L6. More importantly, the Galaxy E8 originally planned to be released at the end of 2023 uses Qualcomm’s new generation of Snapdragon 8295 chips, which need to be based on the new hardware foundation to develop software applications. For the team, this is a more complex and difficult task.

For the intelligent driving team, although the Galaxy L7 itself does not emphasize intelligent driving, the company has decided to release the Asian Games Starship version of the Galaxy L7. The major update point of this version is the high-speed NOA function; in fact, this function also requires a lot of testing and verification work by the team, so it must be completed within August.

In a highly busy state, there is also Geely’s large model team.

After all, after the ChatGPT was born, the entire Chinese auto industry was embracing the big model, and Geely had been investing in the big model field for a long time, and thanks to the blessing of the Star Smart Computing Center, it was able to quickly achieve results and implement products to the car. In the product plan that had been determined at that time, Galaxy L6 needed to launch a generative AI product based on the big model – Wow Wallpaper, so the artificial intelligence and big model teams must also do a good job of preparing the product before it goes on sale.

In addition to the Galaxy L7 and L6 models, Geely’s large model team also needs to conduct research and development and product delivery on the AI capabilities of Geely Galaxy’s first pure electric model, the Galaxy E8.

Of course, from the actual consumer experience, the Galaxy N OS carried by Galaxy L7 and Galaxy L6 has also undergone tremendous changes compared to the previous Galaxy OS. It has become closer to the experience of smartphones and tablets, smoother, and able to support OTA well. From an industry perspective, its performance is no longer comparable to that of competitors.

Nevertheless, from the perspective of user experience, the Geely team is not satisfied with this.

In fact, the first pure electric model Galaxy E8 built by Geely Galaxy from 0 to 1 is equipped with a more powerful Qualcomm Snapdragon 8295 chip. Therefore, in the team’s opinion, this car should also be further than Galaxy N OS in terms of car software, and should form a closer handcar interconnection function with Meizu mobile phones under the Geely system.

Therefore, the Galaxy E8 released in early January 2024 is finally equipped with the Galaxy N OS Unbounded Edition, and is connected to the Flyme Link handcar interconnection, which can realize mobile navigation, music, application crossover and other handcar interconnection functions – obviously, on the Galaxy E8, Geely Galaxy’s cockpit software ecosystem has been further blessed by Meizu.
